Your First AI Strategy Pilot: What to Agree Before Work Starts
An AI strategy engagement should leave your business with a decision you can act on. Before commissioning a pilot, agree on the workflow, the person responsible for it, and the evidence you will use to decide whether to keep it.
Apex Blue helps businesses plan and implement AI workflows. The strongest starting point is usually a recurring problem with a clear owner: unanswered inquiries, repetitive intake, slow account research, or a reporting task that consumes useful selling time. A broad ambition to “use more AI” does not give a pilot a finish line.
Write the acceptance criteria before choosing software
Describe the current process in ordinary language. Who receives the work? What information arrives? What decision must someone make? Where does the result go? Include the exceptions your experienced staff already handle without thinking.
For an inquiry-routing pilot, your acceptance criteria might include:
- Every submitted inquiry reaches the correct inbox or CRM queue.
- Required contact and service details arrive with it.
- Requests outside the service area receive the agreed response.
- Unclear requests go to a person instead of receiving an invented answer.
- Staff can see and resolve delivery failures.
These are suggested checks, not a claim about results a pilot has already achieved. Turn them into examples using your own products, customers, and operating hours.
Keep the first scope small enough to inspect
Choose one entry point and one destination. If the pilot starts on your website, avoid adding phone, email, internal search, and outbound sales at the same time. Each additional channel introduces permissions, data, and exception handling that can obscure the original problem.
Ask for a written boundary around actions. Drafting a response, sending it, changing a customer record, issuing a refund, and committing to a price are different responsibilities. Specify which actions need review and who can stop the workflow.
Make the cost of ownership visible
A setup fee is only part of the decision. Request the expected subscription costs, model usage, integrations, support, and staff review time. Ask what happens when usage rises or a connected service changes.
You should also understand what you receive at handoff: account ownership, access arrangements, operating instructions, and a way to export your information. If the pilot ends, your business still needs a workable customer process.

Review real examples before expanding
Test straightforward requests, incomplete information, conflicting instructions, and a disconnected destination. A polished demonstration of the easiest case cannot establish how the workflow behaves on a busy day.
At review, compare the pilot with your starting point. Did it reduce handling time after review and correction? Did the right person receive the result? Were errors visible? Did the work shift from one employee to another instead of disappearing?
An acceptable outcome can be a decision to narrow or stop the pilot. Keeping an unreliable workflow because implementation has already cost money creates a larger operational burden.
Bring one process to the first conversation
